"We All Jump In" Doesn't Work

A framework for building role clarity that frees your team to do their best work.

At a Glance

This training gives directors a practical framework for building clear roles and a working document that makes the similarities and differences between positions visible side by side. Directors leave with a completed role clarity document they can share with their team and use immediately.

THE PROBLEM

Role ambiguity doesn’t create flexibility. It creates a team where the same few people carry everything and nobody knows what they’re responsible for.

The “we all jump in” approach to leadership feels like culture. It reflects genuine team spirit and it produces real structural problems. When roles are unclear, staff spend energy figuring out whose job something is rather than doing the job. High performers absorb the ambiguity and burn out. Important things don’t get done because everyone assumed someone else was handling them.

Structure can feel like it conflicts with the flexible, relationship-driven culture that makes camp special. The result without it is a team that can’t be held accountable, can’t onboard new leaders effectively, and depends on the same individuals every summer to keep things running.

WHAT’S INSIDE

4 Core Modules

The Cost of Ambiguity

A direct look at what unclear roles actually cost: inefficiencies, staff burnout, and the tragedy of the commons, where important tasks fall through the cracks because everyone assumed someone else would handle them. Directors often leave this module recognizing patterns they hadn’t been able to name before.

The VARCI Framework

Verified, Accountable, Responsible, Consulted, Informed. Each designation has a specific meaning and a specific set of expectations attached to it. This module introduces the framework and shows how it applies to the real decisions and functions of a camp leadership team.

A shared language for talking about roles and responsibilities

Building the Role Clarity Document

The core artifact of this training is a column-based document that maps the specific activities each role on the leadership team is responsible for. Seeing roles laid out side by side makes overlap and gaps immediately visible in a way that job descriptions never do. Where two roles are doing the same thing, that’s a conversation. Where something important has no owner, that’s a problem. This document surfaces both.

Handling Pushback

High-performing staff often resist structure because they’ve made the ambiguity work for them. New staff struggle with it because they don’t know what they’re supposed to own. This module gives directors language for addressing both kinds of resistance and strategies for building buy-in across the team.
